Chambers quiere salvar una ballena

Hace unos días Borja Gómez publicó en este mismo “blog” el artículo “Salvemos a las Ballenas“, en el que defendía que las empresas (como las especies) deben adaptarse a las condiciones del entorno (sus mercados) porque solo las que sepan evolucionar para mantener o mejorar su ventaja competitiva podrán sobrevivir.
The economist publicó en su edición del 29 de agosto de 2009 un artículo titulado “The World According to Chambers “que muestra a Cisco Systems como un ejemplo claro de la propuesta de Borja: evolucionar o morir. Los hechos expuestos en el artículo son:
- Cisco Systems consiguió un gran éxito como proveedor de hardware para redes profesionales (routers y switchers, principalmente). La división de servicios de soporte (consultoría de sistemas informáticos) complementaba los negocios anteriores, en un ejemplo claro de diversificación relacionada. Estos negocios tuvieron crecimientos medios del 50% durante años (haciendo que los ingresos de la empresa pasaran de 1200 millones de $ en 1994 a 18900 millones de $ en 2002).
- Sin embargo, tras la crisis de las .com (año 2000) Cisco detectó que su negocio tradicional dejaba de ser un negocio en crecimiento y de grandes beneficios para convertirse en una “commodity” (los productos estrella se estaban convirtiendo en vacas lecheras que acabarían como perros – para evitar malentendidos, ver la matriz producto-mercado -).
Como consecuencia, a partir de 2003 Cisco ha llevado a cabo una diversificación de gran calado, desarrollando hasta 30 extensiones de negocio (“market adjacencies”) que poco tienen que ver con el negocio original de Cisco. Entre ellas destacan el cloud computing, el desarrollo de nuevas tecnologías de comunicación (como el TelePresence) e, incluso, sistemas de gestión de redes de transporte de electricidad (Smart grid).
Por tanto, y haciendo referencia a la matriz producto- mercado, Cisco ha comenzado a crear “niños traviesos” con la esperanza de que algunos de ellos se conviertan en estrellas en el futuro (Chambers – presidente y director general de Cisco Systems – prevé que al menos la mitad de las 30 extensiones de negocio tengan éxito y generen el 25% de los ingresos de la compañía en 5 ó 10 años).
Hasta aquí, el artículo de The Economist nos presenta un ejemplo claro de lo expuesto por Borja Gómez en “Salvemos a las ballenas”. Sin embargo, el artículo va un poco más allá y muestra algo que es muy importante: los cambios no solo deben afectar a la cartera de productos de la empresa, sino que deben atañer también a su estructura organizativa (y al resto de elementos del modelo de dirección de la empresa). Así, en el artículo de The Economist se menciona que Cisco está adoptando una especie de estructura matricial basada en grupos de trabajo (“boards” y “councils”), apoyada en protocolos predefinidos de comunicación, actuación y evaluación del trabajo.
Pero, ¿garantiza esta evolución la supervivencia de la compañía? No necesariamente. The Economist menciona que algunos analistas advierten ciertos peligros en la estrategia de Cisco:
- Una excesiva diversificación, que puede diluir el posicionamiento de Cisco y consumir tantos recursos que haga a la compañía perder su ventaja competitiva.
- Una estructura demasiado compleja, que puede hacer inmanejable a la compañía.
En conclusión, la evolución es condición necesaria – aunque no suficiente – para la supervivencia de las ballenas de los mercados de hoy.
